But that is precisely where a persistent misconception lies. Leadership is overrated as a skill and underrated as a personality trait. And it is precisely that underestimation that explains why leaders with impressive résumés can still hit a wall.

The Paradox of Leadership

In selection and appointment processes, visibility and decisiveness are often rewarded. Those who speak persuasively, make quick decisions, and provide direction seem like a safe choice. The paradox: sustainable leadership actually requires qualities that are less visible [self-awareness, sensitivity to context, and the ability to regulate one’s own energy and impact]. The loudest voice is not necessarily the most effective leader.

Personality is not a “soft factor” in this context. It is a structural predictor of how someone handles pressure, complexity, and conflicting interests. Consider preferred styles of thinking and decision-making, the way someone draws energy from interaction or, conversely, from reflection, and how feedback is actually processed. These are not mere details; they are decisive factors.

Why Strong Profiles Can Still Fail

In practice, we see patterns that confirm this: subtle, yet confrontational:

Strong performance in one context is mistaken for leadership potential in every context. A leader who thrives during a growth phase may struggle in a consolidating environment where patience and nuance are required.

Blind spots carry more weight than missing skills. A lack of self-awareness is more likely to lead to friction, dropouts, or indecision than a lack of experience.

Development is overrated; personality is ignored. Behavior can be trained, but preferences and reactions under pressure can only be trained to a limited extent. Ignoring this increases the risk of a mismatch.

These observations point to an uncomfortable truth: failure rarely stems from incompetence, but rather from overconfidence—the belief that success can be replicated without taking personal dynamics and context into account.

Implications for Selection and Appointment

What does this mean for leadership evaluation and succession planning? First and foremost, it means that personality must be explicitly taken into account—not as a label or stereotype, but as insight into how someone functions. This calls for more incisive questions: Does this leader fit the stage, culture, and challenges of the organization? And: Which traits reinforce this, and which ones require compensation?

Those who reduce leadership to a set of skills make the process predictable but vulnerable. Those who take personality seriously increase the likelihood of lasting impact—for both the leader and the organization.

Reflection question:

To what extent do you personally consider personality when selecting and appointing leaders, and what does that say about the choices you make today?

Leadership is still too often viewed as the sum of various skills: strategic insight, decisiveness, and experience.
